1、昂揚(yáng)通信科技有限公司保安人員績效工資考核細(xì)則1. 目的:為了保障公司正常的生產(chǎn)、生活和經(jīng)營秩序,規(guī)范公司保安人員的管理,同時(shí)加強(qiáng)保安人員的工作責(zé)任心和保安制度的執(zhí)行力度,調(diào)動(dòng)保安人員的工作積極性,特制定本細(xì)則。2. 適用范圍:公司全體保安人員3. 考核依據(jù):昂揚(yáng)公司員工手冊(cè)、公司保安人員管理細(xì)則、宿舍管理辦法以及相關(guān)的公司規(guī)章制度等。4. 考核指標(biāo)及權(quán)重:序號(hào) 考核項(xiàng)目 權(quán)重 考核標(biāo)準(zhǔn)1消防安全管理 15% 見公司消防安全管理規(guī)定2車輛進(jìn)出管理15%見保安人員管理細(xì)則3人員進(jìn)出管理25%見保安人員管理細(xì)則4物資進(jìn)出管理25見保安人員管理細(xì)則5考勤管理及信息傳遞等20見保安人員管理細(xì)則5考核辦法

2、:5. 1績效考核重點(diǎn):作為執(zhí)行層的保安人員的考核,重點(diǎn)在于考核其工作責(zé)任心,包括對(duì)公司的忠誠度、公司規(guī)章制度的執(zhí)行力度和工作服從性。5.2薪酬結(jié)構(gòu)和績效工資基數(shù):保安人員的薪酬實(shí)行崗位工資+加班加點(diǎn)工資+績效工資+津貼福利的結(jié)構(gòu)工資制度。保安人員的崗位工資定為每月800元(試用期)、1000元(轉(zhuǎn)正后的普通保安員的崗位工資)、1300元(保安組長的崗位工資)三等,并按其實(shí)際出勤率計(jì)發(fā)(與公司的考勤制度同步);保安人員的績效工資基數(shù)定為200元(含未轉(zhuǎn)正的普通保安員)、300元(保安組長)二等,并按本細(xì)則實(shí)行月度考核;因在制訂以上工資時(shí),已包含保安人員平常的加班加點(diǎn)工資。因此,除國家規(guī)定的法定

3、節(jié)假日外,保安人員不再享受加班加點(diǎn)工資待遇。保安人員的其它福利待遇與公司其它正式員工相同。5.3考核周期:人力資源部按保安人員的工作標(biāo)準(zhǔn)和日工作記錄實(shí)行月度考核,且于每月30號(hào)前統(tǒng)一匯總報(bào)批。5.4考核辦法:為保障保安人員的績效考核能有序、有效進(jìn)行,保安人員的績效考核實(shí)行關(guān)鍵事件法和強(qiáng)行排序法,考核的工具則為考核量表。實(shí)行關(guān)鍵事件法,即考核保安人員在執(zhí)行公司保安制度的關(guān)鍵事件中的力度和業(yè)績表現(xiàn),如防盜、防搶、防火、防爆、防臺(tái)風(fēng)等,并實(shí)行一票否決制,即關(guān)鍵事件中不愿執(zhí)行公司制度或執(zhí)行不力等,除按公司的相關(guān)制度處理外,不論其當(dāng)月考核結(jié)果如何,都取消其當(dāng)月的績效工資考核資格。強(qiáng)行排序法,即將公司保安

4、人員當(dāng)月的考核結(jié)果,按分?jǐn)?shù)的高低強(qiáng)行排序。如保安隊(duì)當(dāng)月的業(yè)績被公司評(píng)為優(yōu),則保安員優(yōu)、良、合格、不合格的比例分別不得超過30、60、10、0;保安組當(dāng)月的業(yè)績被公司評(píng)為良好或一般,則保安員優(yōu)、良、合格的比例分別不得超過20、50、20,不合格的比例不得少于10;保安組當(dāng)月的業(yè)績被公司評(píng)為不滿意,則保安員優(yōu)、良、合格的比例分別不得超過10、40、30,不合格的比例不得少于20;5.5考核成績運(yùn)用:5.5.1績效工資發(fā)放保安員的考核成績分為優(yōu)、良、合格、不合格四等。考核成績優(yōu)(90分及90分以上),則按績效工資基數(shù)的120發(fā)放績效工資;考核成績良(80分至90分含80分),則按績效工資基數(shù)的100

5、發(fā)放績效工資;考核成績一般(60分至80分,含60分),則不發(fā)放績效工資;考核成績不合格(60分以下),除取消當(dāng)月的績效工資外,還應(yīng)扣其基本工資的10%以予警示。5.5.2晉升晉級(jí)和末位淘汰考核年度內(nèi),連續(xù)三次被評(píng)為優(yōu)或累計(jì)5次評(píng)為優(yōu)的,其崗位工資晉升一級(jí);連續(xù)二次被評(píng)為不合格或累計(jì)4次評(píng)為不合格的,其崗位工資降低一級(jí);連續(xù)三次被評(píng)為不合格或累計(jì)5次及以上評(píng)為不合格的,則予以勸退處理;5.5.3員工培訓(xùn)保安員考核當(dāng)月未評(píng)上優(yōu)和良好的被評(píng)為合格或不合格的,其本人總結(jié)反省的同時(shí),保安隊(duì)長和行政主管應(yīng)對(duì)其進(jìn)行崗位培訓(xùn)和紀(jì)律培訓(xùn);當(dāng)月被評(píng)為不合格的,人力資源部經(jīng)理應(yīng)與其進(jìn)行績效溝通,開展崗位分析,幫助

6、其尋找差距,以達(dá)到改進(jìn)工作之目的。5.6保安隊(duì)長的績效考核則按目標(biāo)管理責(zé)任狀之規(guī)定實(shí)施。6.管理職責(zé):6.11保安隊(duì)長負(fù)責(zé)保安人員的日常管理,每日對(duì)公司的消防安全、人員、車輛、物資進(jìn)出公司以及報(bào)刊雜志的收發(fā)等進(jìn)行管理、檢查、考核并留有記錄,按周按月對(duì)保安人員的工作行為、工作結(jié)果進(jìn)行考核、評(píng)估并上報(bào)。6.2行政主管負(fù)責(zé)對(duì)公司的消防安全、人員、車輛、物資進(jìn)出公司以及報(bào)刊雜志的收發(fā)等管理工作進(jìn)行監(jiān)督考核并及時(shí)協(xié)調(diào)處理,同時(shí)按月對(duì)保安人員的工作行為、工作結(jié)果進(jìn)行復(fù)評(píng)估并上報(bào)。6.3人力資源部主管負(fù)責(zé)收集、綜合統(tǒng)計(jì)各部門對(duì)公司的保安管理工作的評(píng)價(jià),并依此進(jìn)行橫向考核。6.4人力資源部經(jīng)理負(fù)責(zé)保安考核管理
